The running boom did something nice for you. It filled your start line. There are faces at your Saturday run that were not there in the spring, the pack is louder, and on a good week you can feel the energy of a club that is clearly growing.

- Pair the newcomer with a regular at their pace. Hand them off to someone who will run beside them and talk. The goal of run one is not a personal best. It is one real conversation.
If a first-timer leaves having talked to exactly one human who knew their name, you have done the most important thing a club can do. Everything else is built on top of that.
Adopt a no-drop pace plan so nobody runs alone by accident
Nothing tells a person "this club is not for you" faster than getting dropped on their first day. And it almost never happens on purpose. The fast runners surge, the conversation up front is good, and a quieter runner at the back slips off the pace and out of the club without anyone deciding that should happen.
A no-drop plan fixes the most common reason new members quietly disappear. The structure is old and it works:
- Split into a few pace groups, each with a named leader who actually holds that pace.
- Assign a sweep, one runner who stays with the slowest person in the group, all the way to the end. Nobody finishes alone.
- Say the plan out loud at the start, every week, so a newcomer knows there is a group for them before they have to ask.
This is the clearest single signal that the club is for everyone and not only the front of the pack. You do not need to publish a precise retention statistic to know what getting dropped does to a first-timer. Make it structurally impossible and you remove one of the biggest silent leaks in the club.
Build rituals that make the club feel like the club
Ask a long-time member why they keep coming and they will almost never say "the training." They will describe a ritual. The coffee after. The route everyone calls by a nickname. The thing the club does every December.
Rituals are the texture that makes a club feel like a specific place instead of a generic group run. They are also free. A few that travel well:
- A standing post-run hang, the same cafe or the same patch of grass, every week. The run is the reason; the twenty minutes after is the glue.
- A monthly tradition: a long run, a sunrise run, a route to a bakery. Something with a name that members anticipate.
- A name for your regular Saturday route, so insiders have a shared shorthand.

Closing that gap is mostly about noticing and acting fast. Who came two weeks ago and has not been back? A short, genuine "hey, we missed you Saturday, hope to see you this week" is often all it takes. People come back when they learn they were missed.
